A practical five-lens framework for vetting a factory you've never worked with, so the first surprise doesn't arrive with the shipment.
Every cross-border sourcing failure looks the same in hindsight: the quote was attractive, the datasheet looked right, the samples were fine — and the problems surfaced only after the purchase order, when they were expensive. The lesson is not that overseas sourcing is risky. It is that qualification is a discipline, and most of it has to happen before commitment.
Here is the five-lens framework we apply when vetting manufacturers in Türkiye and Europe for U.S. projects.
Not "can they make transformers," but "can they make this transformer, to this specification, with evidence." The test is specificity: a capable factory answers spec questions with engineering detail; a reseller answers with a catalog. Ask for design references close to your requirement, not their most impressive unrelated project.
A factory can be excellent and still late, because its order book is full. Probe the real production slot, not the hoped-for one: current backlog, the specific line your order would run on, and what happens to your slot if a larger customer calls. A supplier who answers this honestly is showing you how they will behave under pressure.
Certificates on the wall matter less than test practice on the floor. Review recent factory acceptance test (FAT) reports for similar equipment, ask how nonconformities are handled and documented, and confirm you can witness testing — in person or remotely — before shipment. Past test reports are the most honest document a factory owns.
This is where most international sourcing quietly dies. Map the manufacturer's existing certifications and test reports against what your specification actually references — UL, ANSI, IEEE, NEMA, NEC/NFPA 70 where applicable — and identify the gaps before the order. A CE mark is not a UL listing; a report to a non-U.S. standard doesn't answer a U.S. reviewer. Gaps are often closable, but only with lead time.
Finally, the unglamorous layer that decides whether the equipment arrives usable: export experience to your market, packaging fit for ocean or air freight, clarity on delivery terms and responsibilities, spares and warranty handling across borders, and who answers the phone in your time zone after handover.
None of these lenses is exotic. What makes qualification fail is sequencing: teams commit first and verify later, because verification takes effort and the schedule is loud. A coordinator's job is to carry that effort — vetting the factory where it builds, mapping the documentation path, and structuring the commercial terms — so that by the time you commit, the surprises have already been found.
